A manager should not need to reverse-engineer your spreadsheet to understand your recommendation. Start with the decision, then show enough evidence to judge it. The goal is not to remove financial detail; it is to put detail in the order the audience needs it.
Use a decision, evidence and conditions sequence
The first exhibit states the action and consequence. The second explains the financial movement. The third identifies risks, owners and update triggers. This can fit a short interview presentation or a focused management discussion.
For example, a hiring analysis might recommend staging two new roles until signed demand supports the capacity. The evidence would show payroll timing, utilization and revenue under the alternatives. The conditions would explain when to reopen the decision and what happens if demand converts sooner.
Make the comparison unambiguous
Label the period, units and version. If the headline compares actual results with budget, do not use a prior-year chart as though it explains the same variance. Distinguish percentage changes from percentage-point changes: a margin moving from 20% to 18% has declined two percentage points.
A clean bridge is often more useful than several decorative charts. Each item should reconcile and have an economic interpretation. Keep the detailed calculation available for follow-up rather than crowding it into the main slide.
A fictional example
Revenue beats plan by $28,000 while operating profit misses by $29,000. More units add $20,000 at planned contribution, lower price removes $22,000, higher unit cost removes another $22,000 and fixed costs remove $5,000.
The explanation should not stop at “margin pressure.” Ask whether the price movement reflects discounting, mix or rebates, and whether the cost movement comes from procurement, freight or usage. Then identify which assumption changes next month's forecast.

Handle disagreement with evidence
If a stakeholder disputes the forecast, ask which driver and source differ. A target can remain ambitious while the current forecast reflects available evidence. Show an upside case and the actions required to reach it rather than relabeling the target as the expected result.
End with a decision owner and a review date. A recommendation without a way to update it becomes stale as facts change.
